Overview

This project focused on end-to-end product and technology transformation for a growing agri-fintech company. The objective was to translate the company’s long-term vision into a scalable, data-driven product strategy while building a high-performing technology organization. The transformation aimed to drive innovation, shape the product roadmap, enable cross-functional collaboration, and ensure operational excellence across both internal systems and external impact—particularly within Indonesia's underserved agriculture sector.

Impact

  • Raised USD 9 Million in Series A funding from Monks Hill Ventures through strong product vision, traction, and investor alignment.

  • Enabled digital transformation across loan origination, assessment, contract, disbursement, and monitoring—unlocking significant operational efficiency.

  • Developed an AI-powered credit scoring system in partnership with ITB Professors and 5 doctoral candidates, enhancing risk models for underserved farmers.

  • Improved system performance by 50% through a complete core service revamp and technical simplification.

  • Initiated IoT and remote sensing solutions to reduce agricultural crop failure rates.

  • Established a new org structure, job leveling, and career path for Product & Tech divisions.

  • Organizational Design: Created scalable team structures and systems that supported people development and performance measurement across divisions.

  • Strategic Alignment

    • Worked with C-level and board to define growth goals and translate them into actionable product and tech priorities.

    • Regularly reviewed and refined OKRs across product, engineering, and shared teams.

  • System & Product Transformation

    • Identified pain points in core business processes and rebuilt them through end-to-end automation across lending workflows.

    • Partnered with academic institutions to embed data science and risk modeling capabilities into internal systems.

  • Team & Capability Building

    • Designed and implemented a new team structure, career progression system, and leadership development programs.

    • Mentored and coached PMs, engineers, and cross-functional leaders to grow their strategic thinking and delivery capacity.

  • Governance & Partnerships

    • Co-developed company-wide SOPs alongside Risk and Ops teams to support scale with compliance.

    • Led key conversations with strategic partners and investors to align on technical vision and roadmap delivery.
